TL;DR:
- Most people need three to five products, not ten — only add something if you have a specific problem to solve
- Healthy hair: shampoo + conditioner. That's it.
- Damaged, colour-treated or heat-styled hair: add a weekly mask, leave-in, and heat protection
- How you use products matters as much as which ones you use
- Give any new routine six weeks before judging whether it works
Every brand wants you to believe your routine needs ten products. It doesn't. Most hair needs three to five — matched to what your hair actually is, not what marketing says it should be. Here's how to build a routine that works without overcomplicating it.
Meet the experts:
Royston and Warren at Cavendish Square — Judy, head trainer — Lewis, owner — Jackie at Gardens Centre — Debbie and Nikí at V&A Waterfront — Danny and Charlene at Canal Walk — Lynette, Samantha and Dominique at Constantia Village
01 — Start With What Your Hair Actually Is
Before choosing any products, be honest about your hair. Not what you want it to be — what it actually is right now.
"The most common mistake I see is clients building a routine based on what they've seen on social media rather than what their hair needs," says Judy, head trainer. "Ask yourself: is my hair damaged or healthy? Do I colour it? Do I heat style it? What's my main complaint — dryness, frizz, lack of volume? Your answers determine what you actually need. Everything else is unnecessary."
02 — The Basic Routine Everyone Needs
Shampoo and conditioner. That's the foundation. If your hair is healthy and you're happy with it, stop here — you don't need more products just because they exist.
Choose a shampoo matched to your scalp: moisturising for dry hair, balancing for oily roots, sulphate-free for colour-treated. Apply conditioner from mid-lengths to ends, not the roots, and leave it for two to three minutes. Rinse with cool water to seal the cuticle. Those two steps, done consistently, do more for most hair than any additional product.
03 — When to Add a Weekly Mask
Add a mask if your hair is damaged, dry, or colour-treated. Use it once a week in place of conditioner — not in addition to it.
"A mask does what conditioner can't," says Jackie at Gardens Centre. "It penetrates more deeply and stays on long enough to nourish the structure of the hair. If your hair needs it, it's the single biggest upgrade you can make to a basic routine. But use it correctly — five to ten minutes, not thirty seconds."
04 — Leave-In and Heat Protection: Non-Negotiable for Some
If you heat style regularly — blow-dry, straighten, curl — heat protection before every session is non-negotiable. Add a leave-in conditioner if your hair is damaged or very dry — it maintains softness between washes and acts as a buffer before heat protection.
"I'd rather a client skips the serum than skips the heat protectant," says Nikí at the Waterfront. "Heat damage is cumulative. Every session without protection makes the hair slightly worse. With protection it's manageable. Without it, you're fighting a losing battle with repair treatments."
05 — Finishing Oil or Serum: The Last Step, Not the Only Step
An oil or serum on the ends is a finishing step — it adds shine and smooths flyaways. It's not a treatment. If you're using oil to compensate for skipping conditioner or a mask, the dryness will keep returning.
"One or two drops of a good oil on the ends after styling is a nice final step," says Royston at Cavendish. "But clients who think oil is the solution to dryness are using it in the wrong place in their routine. Oil is step five. It shouldn't be doing the job of steps two and three."
06 — Use Products Correctly — It Matters More Than You Think
The right product used wrong gives poor results. These are the most common application mistakes our team sees:
- Shampoo: focus on the scalp, not the ends. Coin-sized amount. Rinse thoroughly.
- Conditioner: mid-lengths to ends only. Two to three minutes. Rinse with cool water.
- Mask: on clean, damp hair. Five to ten minutes minimum. Once a week.
- Leave-in: damp hair, not soaking. Small amount from mid-lengths down.
- Oil: one to two drops, warmed between palms, applied to dry ends only.
"Most people use too much of every product," says Lewis. "Professional formulas are concentrated. Less is more, and using less means your bottles last longer. The ratio of product to result is better than people expect once they adjust."
Sample Routines by Hair Type
Healthy, low-maintenance hair: Sulphate-free shampoo + conditioner. Light oil on ends if needed.
Colour-treated hair: Colour-safe sulphate-free shampoo + conditioner. Weekly mask. Heat protection if you style.
Damaged or heat-styled hair: Repair shampoo + conditioner. Weekly intensive mask. Leave-in. Heat protection every session. Light oil on ends.
Curly or textured hair: Moisturising shampoo two to three times a week. Rich conditioner. Leave-in cream or curl cream. Oil for definition and moisture.
Frequently Asked Questions
How many products do I actually need?
Three for healthy hair: shampoo, conditioner, and occasional oil on the ends. Five for colour-treated or heat-styled hair: shampoo, conditioner, weekly mask, leave-in, and heat protection. More than that is rarely necessary.
How long before I see results from a new routine?
Two to three weeks for texture and feel to improve. Four to six weeks for visible improvements in shine and health. Three months for significant improvement in damaged hair. Give it six weeks before deciding something isn't working.
Do I need different products in summer and winter?
Sometimes. South Africa's summer heat and humidity may call for lighter products and more UV protection. Winter dry air may need richer moisture care. Adjust as your hair tells you.
Can I mix products from different brands?
Yes — products don't have to be from the same range. Match each product to what your hair needs, regardless of brand. Matched ranges are formulated to work together, which is a benefit, but mixing quality products from different ranges works fine.
What if my routine isn't working after six weeks?
The products may not be right for your hair type. Come in for a consultation — our stylists can assess your hair and recommend what it actually needs, not what a website quiz suggests.
